As you know we are currently facing a downturn in the economy and have too many people and are going to have to do layoffs. We have to figure out whom to layoff. We have a big dilemma because one of our employees that we are thinking about laying off is going through a big divorce and we are afraid if we lay her off the husband will try to use this against her in the custody battle. She has been a good personal friend but she is not as talented as one of our other people. This is just one of the examples of the struggle we are having choosing whom to let go as we love all of the people that work for us. What should we do?

This is a difficult situation that many firms are facing right now. I would offer that downsizing has two components: 1) internally deciding who is going to be let go and, 2) conducting the actual downsizing process where you sit down with the employees and make them aware of the decision to let them go.
Regarding, the first component, these decisions, as hard as they are, should be made on merit and business needs. The way you conduct the second component, though, can have a huge impact on whether employees feel treated respectfully or as disposable. I have helped organizations throughout the country with these downsizing exercises and I have seen examples of both. Here are some simple tips to follow that you might find helpful: 1) Tell employees individually about the news rather than in group setting. 2) Develop a standard script and stick to it, outlining the business reasons for the layoffs. Try not to personalize the process; this is a tough process but saying things like ” let me know what I can do”, “i know this is hard”, or “things will seem better soon” just sound patronizing to someone is just got fired. 3) Provide on-site resources like Outplacement Counseling (firms that assist with job searches and resumes) and your Employee Assistance Program (if you have one) that can assist employees with emotional support if needed. Providing these resources are the best way to help employees move on. 4) Take care of yourself during this process. Don’t personalize anything. You’re not doing something evil by delivering this news; its unfortunately one of the realities of our current economy. Good luck.
